4Ls Retrospective template: free online board

The 4Ls ask what people liked, learned, lacked and longed for. Because it includes learning and wishes, it surfaces things a good-versus-bad board misses, which makes it a strong choice at the end of a project.

When to use it

What goes in each column

Liked

What did you enjoy about this period?

Learned

What do you know now that you did not before?

Lacked

What was missing that would have made this easier?

Longed for

What do you wish we had or could do next time?

How to run it

  1. Set the scene. Remind everyone of the goal and agree that this is about the work, not about blame.
  2. Write in silence. Everyone adds cards on their own, so quieter people are heard.
  3. Group and vote. Merge similar cards, then vote on what matters most.
  4. Discuss. Start with the most-voted cards and work down.
  5. Agree on actions. Finish with a small number of actions, each with an owner and a date.

Watch out for

Lacked and Longed for get mixed up. Lacked looks back at what was missing; Longed for looks ahead to what you want.
